Conversion tags are my first stop. @NeptuneMoon

Look at the data on a campaign basis, then dive in more closely on campaigns that are having issues. At this point, settings checks are my first step. @revaminkoff

Then check change history to see if anything pops there. I look for spikes in CPC and check auction insights to see if a new competitor has jumped in with a big splash. Oh and I check the web site/landing pages for problems too. @NeptuneMoon

Conversion rate. In my experience that has been one metric for gauging and diagnosing performance issues. @alimehdimukadam

My first look is using the script I have built to pulling a ton of data that I can put into Excel and look for trends to see what changed and when. Many times it is a change Google did with something like matching or something else and it forces us to make adjustments. This is assuming it is something that was working and now is not. I mean yeah, you also go through the simpler things like change logs, but most of the time if it was working and you are a decent marketer, you probably would not make any changes. If it is not broken, don’t fix it. That is why I say it is probably a system change most of the time. It can also be a competitor change, so auction insights can be very helpful as well. A big competitor could be focusing hard on an area where you had a great foothold. @Ichasse

Some of the best run accounts I see when doing audits have very few changes in a given month. Don’t change things just to justify your existence please. If it is working then you are doing your job and your job changes to making sure it keeps working. Spend time on new tests to try and find new areas that can generate wins and not in areas that are already working. Learn from them, but don’t mess with them, lol @Ichasse

I diagnose whether it is delivery, targeting/response, or a performance issue and then go from there. @Chriskostecki

Q2: When you have exhausted your regular process for checking poor performance what do you do next?

Apply Google recommendations! Just kidding obviously. This is why I pull such a large data set, so I can look at the larger picture all the way down to the smallest things in the account. Then if you see nothing there, then you need to start asking the brand if they changed their website, payment processor, etc… Basically you need to start looking at all the CRO triggers to see if anything changed there. @Ichasse

Look for any web site changes that might impact things. @NeptuneMoon

Check X/Twitter/PPCChat to find if it’s only me or something broke broadly (usually happens with Meta). Wait for a day or two more before making any changes unless the budget is really high. @alimehdimukadam

I usually make sure I know who the SEO person is with a brand, so I can understand what they are doing. I will end up going over the data again, looking as deep as I can. It could be a macro level issue vs. something myself or the brand did as well. It could also be a competitive market issue (auction insights is big for this). Just keep digging until you find something. If it is just a few campaigns, then maybe you lower budgets until you figure out a possible cause. In the past I have had to recreate brand new campaigns and the issue was resolved as well, so sometimes it could be a change in the platform that caused it, so don’t sleep on this one. @Ichasse

But also a cause like 50% of the time. @Ichasse Next question is about platform changes and performance @NeptuneMoon

Yeah, looking in Analytics and looking deeper into the web side and any potential changes or issues there, including site speed, tends to be the next avenue for me after looking at Google Ads. @revaminkoff

Do any of you use an automated alert system or service like Google Alerts to track clients, their industries, etc.? I also think basic scripts running to alert you to big changes is smart @NeptuneMoon

Platforms have some very specific rule sets they follow and if you fall one data point on the wrong side, it can tank your campaign out of nowhere so you have to be careful. Site speed is a good example, because if you were good+ and then all of a sudden you fall to poor your results could tank out of the blue with nothing else changing. @Ichasse

I’ll send an email highlighting the cost (if it was determined to be any external event – client or platform side – along with second order effects – to realign expectations) @alimehdimukadam

That could literally a be a 0.5 second difference in speed that hurts your campaigns. @Ichasse

Check notifications in the platform too. @NeptuneMoon

Blame seaonality. @Pete_Bowen

I forget that one a lot! I know you’re half joking @Pete_Bowen but I do think almost every business has some degree of seasonality even if it is not as extreme as say a landscaping company. And yet most would argue vehemently that they do not have any seasonalilty! @NeptuneMoon

They do, and sometimes seasonality = trade war with closes allies. And I know clients don’t really want to hear, “well Google changed this so now we are seeing X” but it is also true a lot…@NeptuneMoon

I wish there was more of a mechanism to say “Dear platform, I understand you said this would improve performance, but it really isn’t. What are we doing wrong or is this how it was designed?” @revaminkoff

Platforms should have changelogs they send out to advertisers instead of the glorified emails they send that just look like marketing emails. My clients usually do regular emails saying xyz is being changed an I kind of wish platforms did the same. Even the small changes can have a big impact on us like (using speed as an example) if they change the speed parameters to be 0.1 – 0.5 is considered fast to 0.1 to 0.4, that could have big impact on a site that was straddling the 0.5 mark already and is now considered slow. @Ichasse

Also, EVERY change a platform announces all come with the declaration that it should provide similar or better performance across the board. And we all know nothing in a platform performs the same across all account sizes, industries, etc. So constantly seeing it presented that way in official announcements and documentation can really make our jobs harder when our client does not see similar or improved performance with platform changes. @NeptuneMoon

We don’t get the nuance stuff like that however, which leaves us in a spot where we are guessing if things are not obvious after reviewing the data. @Ichasse

And DO NOT get me started on the AI assistants that are in platforms now too. They state right off the bat that their information may be inaccurate. And Google includes links from the web that they disclaim as “not vetted” in the freaking platform AI assistant meant to diagnose why something is happening in the platform. I CANNOT. @NeptuneMoon

The platform’s main goal is shareholder value, so we always have to keep that in the back of our heads. It is not for the benefit of the advertiser long term profitability. Once you start looking at things with that lense, it helps. It does not fix the issue, but at least you start to understand the “why” a platform is doing something which makes explaining it to our clients a little easier. They won’t like the answer, but at least you are being honest and upfront. @Ichasse

I also will remind clients that when a platform says a move is “good for advertisers” they do not mean all advertisers. @NeptuneMoon

It is good for the billion dollar spenders, not the 20k spenders. @Ichasse

And to your point @Ichasse about things being for shareholders/the market as first line audience, we get a lot of things that are designed to make that segment happy and optimistic. And we don’t get the nitty gritty that practitioners and self managing advertisers could really use to navigate these changes. I’m exhausted by all the hype sometimes and just want to know how will this impact what I’m working on and managing. @NeptuneMoon

The AI bots in the platforms have been wrong… a lot. Compliance/legal teams need to review policy and AI disclosure changes (especially EU and synthetic content). Leadership should note the industry-wide move toward AI defaults and first-party data dependence.
Immediate action checklist

Audit and update attribution settings/models; re-baseline historical performance and recalibrate targets/bids (Google data-driven migration, Meta link-click-only + engage-through, Amazon view tightening).

Review and adjust bidding strategies ahead of or during Google’s August 17+ target optimization and Amazon dynamic bidding effects; use any available adjustment tools.

For Google: Inventory campaigns using campaign-level broad match or auto-created assets; decide on proactive AI Max enablement or legacy feature disablement before/during September conversion. Prepare for language targeting removal (ensure ad/landing-page language alignment).

Shift Meta structure toward Advantage+ defaults; rebuild any exclusion-heavy or detailed-targeting-dependent setups; implement exclusion-only audiences where needed for compliance.

Strengthen first-party data pipelines (pixels, Events/CAPI, customer lists, Amazon ADM signals) across all platforms.

Test Smart+/AI Max/Advantage+/Brand+Performance+ structures with sufficient creative volume and monitor post-click relevance (especially TikTok SEO signals).

Update reporting dashboards for new metrics/windows; enable incremental/modeled attribution where available; plan for LinkedIn device and buyer-group tests.

Review creative for AI labeling, language consistency, and policy compliance (disclosures, synthetic content, identity verification).

Check API integrations for deprecations (lookalikes, placements, geo, etc.) and migrate versions.

Document baselines now — multiple overlapping changes make clean before/after analysis harder later.

September 2026 is the month Google finishes folding legacy Search controls into AI Max while Meta, Amazon, TikTok, and LinkedIn all deepen the same pattern: algorithms own more of the targeting and matching, attribution gets stricter or more modeled, and first-party signals + creative quality become the real levers. Manual precision isn’t dead — it’s just moving upstream into data quality, creative testing volume, and measurement design. The teams that treat these platform shifts as a forcing function for cleaner inputs will outperform those still fighting the automation defaults. @alimehdimukadam

Q5: How do you handle a situation where the performance issues are most likely from poor market understanding or product/service positioning?

Sometimes (oftentimes) you have to have the difficult conversation.
